The quickest way to find the processes costing you the most time is to imagine you are unavailable for five working days and work out what would break.
The audit
Write down every recurring task in the business. Then go through the list and ask: if I were unreachable for five days, what would fail, be delayed, or simply not happen?
Each item on that list is a manual dependency. The business is relying on you specifically to make it happen. There is no system, no handoff, and no fallback.
Common items that appear on this list:
- Replying to new enquiries
- Following up on quotes sent in the last two weeks
- Booking jobs and briefing engineers or staff
- Sending invoices after job completion
- Requesting reviews from recent customers
- Chasing outstanding payments
- Responding to customer questions and messages
Prioritising the list
Once you have the list, score each item on two criteria.
Frequency: how many times per week does this task occur? Score 1 to 5, where 5 is daily.
Revenue impact: if this task is delayed by five days, what is the financial consequence? Score 1 to 5, where 5 means a direct and immediate loss of revenue.
Multiply the two scores. The highest-scoring item is the highest-priority automation project.
What the scores typically show
For most service businesses, enquiry response and quote follow-up score highest. An unanswered enquiry has an immediate and direct cost. A quote that is not followed up loses approximately 10 to 15 percentage points of conversion for each missed contact.
Review requests and re-booking reminders score high on frequency but lower on immediate revenue impact. They are usually the second tier.
The output
You now have a ranked list of the five tasks most costly when they depend on you personally. These are the five processes to document and automate first, in order of score. The list is also a record of where the business is currently fragile. Every item on it is a single point of failure.
